Tackling Business Transformation in a Multi-Organizational Structure
 
Problem
A business transformation office was formed within a government agency charged with coordinating business support activities across a disparate and semi-autonomous group of organizations with a common mission but differing competencies and skills.  The existing business systems supporting human resources and finance across the different groups were often duplicative and siloed, which created a lack of transparency across organizations and inefficiencies in data aggregation and deficiencies in consolidated reporting.    Given budgetary constraints the business transformation office was charged with looking for ways to drive process efficiencies and eliminate duplicative systems to reduce overall technology expenditures.   The challenge the transformation office faced was getting the disparate groups to agree to priorities and work together to create a consolidated, efficient and effective support infrastructure. 
 
Approach
The Synteractive team provided change management strategy and communications support to the transformation office that included the development of a comprehensive change management strategy and communications plan. This included a comprehensive stakeholder analysis, communications strategy, marketing collateral, and transformation website. Given the unique organizational structure that included disparate organizations with varying degrees of influence an authority, the Team developed an outreach strategy that involved discovery sessions with influential players in each organization to determine their issues, pain points, priorities, and overall impressions of the transformation effort.   These interactions were captured and organized using a relationship management tool designed specifically for this effort.  The results from these sessions where aggregated and provided the transformation leadership team with real time feedback on the impact of the effort and possible changes to current approaches.
 
Result
The change management strategy and communications approach provided the transformation leadership team with a disciplined approach to understanding the impact of the transformation effort and a formal process for engaging the broader community in an ongoing dialog.  This will help to build understand and consensus around the transformation priorities and objectives and enable movement along the change management spectrum towards the end result of consolidated, efficient and effective support systems.
